What is the REGENERATE framework?

The REGENERATE framework is a ten-step method for leading through irreversible change, structured across three phases. It was built from how natural systems respond to catastrophic disturbance, and tested in organisational crisis before it was documented.

The framework applies under one specific condition: the previous model is structurally obsolete and there is no prior state worth restoring. Where that condition does not hold, conventional recovery planning is the better tool.

RAZE. Clear the ground.

A controlled burn removes fuel, not shelter. The first phase establishes what is true, ends what no longer serves, and finds footing in what cannot be changed.

  1. Recognise. Name the condition without softening it.
  2. Embrace. Accept the elements that will not change back.
  3. Ground. Locate the stable footing that remains.

ENRICH. Nourish the soil.

After fire, ash becomes nutrient. The second phase builds the decision-making capacity the third phase will draw on.

  1. Empower. Move decision rights to where the information is.
  2. Navigate. Operate under uncertainty without waiting for certainty.
  3. Equip. Acquire the specific tools the new conditions require.
  4. Reframe. Change the story the organisation tells about what happened.

GROW. Build what comes next.

The forest regrows differently, shaped for the conditions that exist now.

  1. Adapt. Meet the conditions as they are.
  2. Transform. Build through the disruption rather than after it.
  3. Evolve. Embed the new capacity so it holds under the next strain.

How do I apply the framework?

Start with the diagnostic. It identifies which phase your organisation is standing in, because the steps only work in sequence. Attempting GROW while still holding an obsolete model is the most common failure, and the most expensive.

Common questions

How is REGENERATE different from a change management model?

Change management assumes a defined start state, a defined end state, and a transition between them. REGENERATE assumes the end state is unknown at the outset and must be designed from the conditions that remain.

Can the framework be applied to a person rather than an organisation?

Yes. The method was formed under personal conditions before it was applied to institutions. The three phases hold at both scales.

How long does each phase take?

The framework sets no timelines. Phase duration depends on the depth of disruption and on how quickly leadership completes RAZE.
